The business had strong market potential but lacked an aligned operational and financial growth plan.

 

With turnover at £2.5M, the organisation was ambitious -targeting £15M within five years, but needed the infrastructure, controls, and strategic direction to get there.

 

Leadership had identified operational bottlenecks, unclear reporting lines, and inconsistent processes as major barriers to scale.

The Approach:

Building scalable foundations for operational expansion

I initiated and led a comprehensive transformation programme.

The process began with stakeholder interviews, process mapping, and financial performance reviews to fully understand the operational gaps.

I developed and implemented a 5-year strategic growth plan that aligned capacity building, budgeting & compliance into one cohesive roadmap.

 

Key steps included:

  • Gaining ISO 9001, 14001, and 45001 certifications alongside MCS, RECC, and CHAS Elite, significantly boosting compliance and eligibility for high-value tenders.

  • Implementing Pipedrive CRM to capture, monitor, and convert leads while introducing Monday.com to standardise project workflows.

  • Creating departmental KPIs linked directly to P&L performance, increasing accountability and enabling weekly performance dashboards.

  • Formalising staff development with structured 1-to-1 reviews, SMART objectives, and mandatory training modules in GDPR, cybersecurity, and H&S.

  • Enhancing internal communications through weekly team check-ins and cross-departmental alignment meetings.
